Why you need to monitor your agency’s vital signs – and how to do it

A person’s vital signs tell a doctor nearly everything they need to know about their physical condition. Temperature, heart rate, breathing rate, and blood pressure combine to paint a picture that immediately points to the problem and an appropriate course of action.
An agency has its own vital signs that do exactly the same job. Operating profit margin, gross profit margin, revenue, overheads and others can paint a similar picture, revealing the precise state of an agency’s health and any actions required to manage or improve it.
And the analogy doesn’t end there: For both people and agencies, you really shouldn’t wait until there’s an emergency to measure these vital signs. Just like you don’t want to be experiencing chest pains before you check your pulse and blood pressure, you don’t want to be facing a collapse in profitability or a cashflow crunch before you monitor your gross profit and overheads. By then, the intervention required is often invasive and painful. In both cases.
Prevention is better than cure
To run a successful and resilient agency, you want to be measuring these vital signs on an ongoing basis. It’s all about moving from a reactive state to a proactive one. When you have a constant handle on your data, you gain the ability to spot the early warning signs of trouble months before they eventually hit your bank account.
It’s not just about avoiding disaster, either. Consistent monitoring is the foundation of confident decision-making. Should you hire that new Account Manager? Can you afford to invest in that new tool? When you understand your vitals, you can stop guessing.
The diagnostic challenge
The theory is simple, but the practice is where most agencies trip up. To get the full picture, you need to look in three directions at once: the past, the present, and the future. And this is where we have an advantage over the doctors: We can, at least partially, see what our vital signs are going to look like ahead of time, through forecasting. But only if we’re measuring the right data.
Most agencies rely heavily on their accounting software for all of this. While essential, it’s often like looking in a rearview mirror that’s slightly fogged up. Revenue recognition is frequently misaligned with the actual work done, and legally correct accounting provisions (like excluding dividend payments taken in lieu of salary from the P&L) can distort the real vital signs.
The present is even murkier. Your current month will almost certainly be incomplete and entirely unhelpful until the next month has started – and often for quite some time after that, depending on how long your bookkeeping takes to complete.
Then there’s the future. Many agencies use CRM tools to manage their pipeline, but these generally aren’t built or set up for financial forecasting. They rarely break forecast revenue down by month, or show you how the weighted pipeline opportunities will actually impact the overall picture.
